Most rebrands fail because they treat a visible symptom as the problem. The site looks dated, the deck is inconsistent, the messaging shifts depending on who wrote it — so the money goes to the visible layer. Six months later the drift returns, because the drift was never visual.

Before commissioning anything, there is an audit that costs nothing and resolves into three verdicts. Two of them are not a rebrand.

First, the diagnosis test

Ask one question: could two people in your business write your positioning sentence and produce the same answer?

If not, the inconsistency you're seeing is downstream. When the underlying decisions haven't been made, every new asset has to guess — and each one guesses slightly differently. Redesigning in that state produces a more expensive, more consistent-looking version of the same ambiguity.

Redesigning an undecided brand doesn't create clarity. It buys a better-looking guess.

The three verdicts

Keep and explain

When: the signal matches, but nobody has ever been told what it means.
Cost: nothing financially. You pay in repetition — telling the story until it sticks.

Evolve

When: the core is right, the execution is inconsistent.
Cost: moderate. Refine the system — typography, palette discipline, spacing rules — while keeping the recognisable core intact.

Rebuild

When: what you are has genuinely changed, or the existing mark actively contradicts the current business.
Cost: high, and it resets accumulated recognition to zero.

The four costs nobody quotes

  1. Recognition reset. Everything people had associated with your mark starts again from zero.
  2. Migration. Every surface the old identity touches has to be updated.
  3. Internal re-learning. Output slows while everyone adjusts.
  4. Momentum. Months spent redesigning are months not spent on positioning or product.
